How to Run Planning Poker Remotely

The physical version of Planning Poker needs a table and a deck of cards. None of that is required remotely - here's what actually matters when your team isn't in the same room.

1. Prepare the backlog before the call

Load the stories to be estimated into the tool ahead of time, with a title and enough description that nobody's seeing it for the first time mid-meeting. A session where half the time goes to explaining what a story even means isn't an estimation problem, it's a backlog-grooming problem - solve that separately.

2. Share one link, skip the account setup

Nothing kills momentum in a remote call faster than "wait, I need to create an account first." Tools that let participants join a session from a plain link - no signup, no install - keep the meeting moving, especially with occasional attendees like a stakeholder joining just for one tricky story.

3. Vote independently, reveal together

This is the part that's easy to accidentally skip on a video call: if people say their number out loud one at a time, the first answer anchors everyone after it. A shared voting screen where cards stay hidden until everyone's picked (then flip at once) preserves the independence that makes the technique work in the first place.

4. Timebox the discussion

When votes disagree, let the highest and lowest estimator explain their reasoning - then re-vote. Give this two or three minutes, not fifteen. If the team genuinely can't converge after a couple of rounds, the story probably needs to be split or clarified outside the meeting, not argued into a number.

5. Let someone else run the room sometimes

Rotating who drives the session (starting stories, revealing votes, keeping time) spreads the facilitation load and keeps one person from silently becoming the bottleneck for scheduling every refinement session.
